On paper, migrating a legacy Hadoop cluster to Cloudera CDP looks like a version upgrade. In practice, it's closer to a re-platforming project, and the gap between those two expectations is where most timelines go wrong.

Security policies rarely migrate cleanly

Apache Ranger and Kerberos configurations that were built up over years, often by whoever happened to be maintaining the cluster at the time, don't always translate cleanly onto CDP's newer security model. Access policies that made sense as ad-hoc fixes on the old platform need to be rebuilt properly, not just copied across โ€” otherwise you inherit years of security debt on a brand new platform.

This is the part of a migration that's easiest to underestimate at the planning stage, because it doesn't show up until someone actually tries to run a job and discovers a permission that no longer resolves the way it used to.

Metastore compatibility is the quiet risk

Hive metastore schema changes between major versions are usually well documented, but the specific combination of table formats, partitioning strategies and custom SerDes in a given estate is not something any generic migration guide accounts for. The safest approach is a proper inventory of what's actually running in production before migration starts, not an assumption that everything will just work on the new version.

Plan the cutover, not just the build

The technically interesting work โ€” standing up the new CDP cluster, validating it, tuning it โ€” is usually the easier half of the project. The harder half is the cutover itself: keeping production running while workloads move across, deciding what runs in parallel during validation, and having a genuine rollback plan rather than a hopeful one.

Migrations that go well tend to share one trait: they treat the old platform as a system to be decommissioned deliberately, not abandoned the moment the new one is technically live. That overlap period is where most of the risk gets absorbed safely, if it's planned for.
